The formula
Peak hour demand = people × 12 gallons, uplifted 12% for each bathroom beyond the first, plus a safety margin. Required capacity = peak demand ÷ 1.7, the first hour rating factor. Running cost = capacity × $8.50 per gallon per year for electric resistance, roughly 45% of that for gas and 33% for a heat pump.

Peak demand climbs to about 100 gallons, needing a 50 or even 80 gallon tank. This is where tankless starts to make sense.
Choosing materials
- Size on peak hour, not daily gallons. A household using 200 gallons a day spread evenly needs a smaller heater than one using 120 gallons all before 8am.
- The first hour rating on the yellow EnergyGuide label is the number to compare, not the tank size. A well-insulated 40 gallon gas unit can beat a 50 gallon electric one on first hour delivery.
- Heat pump water heaters cost two to three times as much and run at about a third the cost. Payback is typically four to seven years, and they need a reasonably warm space with some air volume around them.
- Tankless never runs out but is flow-limited: it heats what passes through it. Two showers and a dishwasher at once will drop the temperature unless the unit is sized for the combined flow.
- Recovery rate matters more than capacity in a busy house. Gas recovers roughly three times faster than electric resistance, which is why a smaller gas tank often outperforms a larger electric one.

For most households of three to four with two bathrooms, a 40 to 50 gallon tank. Size on peak hour demand — roughly 12 gallons per person in the busiest hour — and compare against the unit first hour rating, not its capacity.
What is a first hour rating?
How many gallons of hot water a unit can deliver in one hour starting full, including what it reheats during that hour. It is on the EnergyGuide label and is roughly 1.7 times the tank size. It is the number that actually predicts a cold shower.
Is tankless worth it?
It never runs out and saves about 18% in standby losses, but costs two to three times as much installed and is flow-limited. For a household that runs out of hot water regularly, yes. For one that does not, the payback is long.
How much does a water heater cost to run?
A 50 gallon electric resistance unit runs roughly $420 a year at average US rates. The same capacity in gas is about $190, and a heat pump unit about $140. Fuel matters far more than tank size.
Gas or electric water heater?
Gas costs less than half as much to run and recovers about three times faster, so a smaller gas tank serves the same household. Electric is cheaper to install where there is no gas line, and a heat pump version is cheapest of all to run.
How long does a water heater last?
Eight to twelve years for a tank, fifteen to twenty for tankless. Flushing the tank annually and replacing the anode rod every few years genuinely extends it; almost nobody does either.
